Most duct systems don’t need to be torn out. If the trunk is sound, the leaks sit at joints and boots a tech can reach, and the equipment isn’t about to change, sealing plus a handful of joint repairs is the right answer. Replacement wins when the duct itself has failed (crushed or disconnected flex, rodent damage, insulation that’s gone) or when it was never sized for the equipment you’re about to install. Same if the returns are too small for a heat pump to breathe through. Here’s how that call gets made, and what you can check first.

Start with the equipment, not the ducts
A duct system gets judged against the equipment it serves. Ducts that did fine behind an old single-stage furnace can be a real problem in front of a new heat pump, because a heat pump delivers cooler supply air and needs to move more of it to put the same heat into the room. So if a system replacement is on the table in the next year or two, the duct decision belongs inside the install design, not in a separate repair ticket. Fixing the ducts today for the old furnace and then finding out they’re undersized for the new equipment means paying twice.
When sealing and a few joint repairs are enough
Repair is the right call when most of these are true:
The trunk is sound. Sheet metal trunk with no rust-through, no crushed sections, no open seams. Flex runs that are still hung on their supports, not sagging into a belly, with a liner that hasn’t gone brittle.
The leaks are localized. A pressurization test shows leakage, and the walk-through finds it at the usual places: boots at the registers, collars at the plenum, the seams around the air handler cabinet. Those get mechanically fastened and sealed with mastic, and the number comes down.
One or two runs are the problem, not the whole system. A single disconnected branch in the attic, one kinked run behind a knee wall. Reconnect it, re-support it, seal it.
The duct sizes match the equipment. If the current system was designed with a load calculation and the runs were sized for it, you’re fixing installation quality, not design.
The insulation is still on. Duct wrap that’s intact and dry.
When that’s what a tech finds, seal and move on. The sealing cost post covers what that work looks like.
When replacement wins
Crushed, kinked, or disconnected flex across many branches. One bad run is a repair. When it’s most of them, the original install was poor from day one. Patching them one at a time costs more over time than replacing them together.
Rodent damage. Rats and mice chew through flex liner and nest in the insulation. Once a run has been a nest, sealing it isn’t the answer. You’d be circulating whatever is in there through the house. It comes out.
Asbestos-era material. Homes from the 1970s and earlier sometimes have asbestos-containing tape or wrap on the ducts. We don’t seal over it and we don’t disturb it. It needs a licensed abatement contractor first, and afterward the ducts are usually replaced rather than reused.
Undersized for the equipment you want. This is the big one on heat pump jobs. Older duct systems were built for a furnace that pushed hot air. A heat pump needs a duct system that carries more air at lower resistance. Ducts sized for the old furnace starve it: the blower ramps up, static pressure climbs, the system gets loud, and capacity drops. You paid for a right-sized heat pump and got a throttled one.
Returns too small. A common design fault in older Bay Area homes is one small return grille for the whole house. The system can only push what it can pull. Adding or enlarging a return is a design change, and it usually happens alongside a duct replacement or a new install.
Ducts in a hot attic with failed insulation. Bare or slumped insulation on a run through a summer attic means the supply air warms up before it reaches the room. If the wrap has failed across the system, re-insulating every run is most of the way to replacing them, and replacement is the cleaner job.
How duct condition changes a heat pump or AC install
Every piece of equipment has a design airflow. A new heat pump or AC that can’t get that airflow through the ducts loses capacity and efficiency, and in cooling mode a starved coil can ice over.
Modern variable-speed blowers will fight high static pressure by ramping up. That keeps the house comfortable for a while and works the motor harder than intended. A static pressure reading at the air handler is one of the first things a tech takes when deciding whether existing ducts can stay.
Right-sizing equipment from a load calculation only works if the ducts can deliver that airflow. Sometimes the honest answer is that the right heat pump for your house needs more duct than you have, so the scope includes ducts. Other times the ducts are fine and it’s a boot-and-collar sealing job before commissioning. Either way, the ducts get decided as part of the heat pump design.
California’s Title 24 requires duct leakage testing when HVAC equipment is replaced on an existing duct system. That test often settles the repair-versus-replace question on its own: a duct system that can’t get near the target with sealing is one that needs new runs.
If a home has no usable ductwork at all, a ductless system can beat building ducts from scratch. Same assessment, different answer.
What you can inspect yourself
You can get a useful picture without tools, as long as you stay off the attic joists.
- Pull a few register covers and look down the boot with a flashlight. Crushed flex, a boot that’s loose in the floor or ceiling, daylight around the connection.
- From the attic hatch, without crawling in: runs sagging between supports, any run disconnected or lying on the attic floor, insulation slumped off, droppings or chewed liner.
- Count the return grilles and note their size. A filter that whistles or a grille that gets pulled inward when the blower starts is a return that’s working too hard.
- With the system running, walk the house and note which registers barely move air.
Write down what you saw and where. It saves diagnostic time.
What needs a technician: the pressurization test, the static pressure reading, airflow at the registers, anything inside a wall or ceiling, anything near the furnace or heat exchanger, anything that might be asbestos, and any resizing.
